However, it wasn\u2019t until the shift from co-founder to director of design (a role that enabled me to focus and double down on my craft), that I was really able to articulate what it truly meant to build a design practice. As such, this article represents the set of ideas, thoughts, and opinions that have accumulated through my experience of building effective, healthy, and happy design teams. I hope you find it helpful.<\/p>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">But First, a Quick Story<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">In early 2009, <a class=\"link link--blue fontWeight-4\"href=\"https:\/\/twitter.com\/skanwar\/\" target=\"_blank\" rel=\"noopener noreferrer\">Satish<\/a> and I set off to start Jet Cooper. For the first 4 months there were just two of us (Satish brought in all the work, I did all the design and development). From there, we grew steadily from two to four to eight to ten over the next year or two. It was a glorious time: we came in every day and for the most part, huddled together and figured out what we had to do that day. Our daily team regroups were becoming overwhelming, team members started becoming more isolated in their projects, consistency in work quality was harder to sustain, and it was simply harder to keep everyone on the same page.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Looking back, there was an important lesson here:<\/strong> when you\u2019re small enough as a team, you can show up every day and just wing it. But beyond a certain threshold, you need to start modelling things to sustain your success. Without a practice, you\u2019re just <em>doing<\/em> design\u200a\u2014\u200aa short-term activity. But when you <em>practice<\/em> design, you\u2019re focusing on long-term sustainable success.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">A strong design practice should therefore be:<\/p>\n<ul class=\"pageWrap pageWrap--s list list--unordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Scalable:<\/strong> it enables you to integrate new members into the team seamlessly<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Repeatable:<\/strong> it ensures great work isn\u2019t a lottery<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Autonomous:<\/strong> it removes the dependency on gatekeepers<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Intentional:<\/strong> it ensures decisions aren\u2019t made arbitrarily<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Transparent:<\/strong> it is clear and accessible to everyone in the company, not just the design team<\/li>\n<\/ul>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">Components of a Design Practice<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Okay, so we\u2019ve established what it means to have a practice and why that\u2019s important. Now let\u2019s make things more practical.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">When I talk about building a practice, I refer to 3 tangible components:<\/p>\n<ol class=\"pageWrap pageWrap--s list list--ordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li>Tools<\/li>\n<li>Production Model<\/li>\n<li>Rhythm<\/li>\n<\/ol>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">I could spend days talking about each of these in detail (trust me, I have), but for now, I\u2019ll discuss them at a high level.<\/p>\n<h3 class=\"pageWrap pageWrap--s marginTop-l marginBottom-m c-black lineHeight-xl fontSize-xl fontWeight-5\">1. Tools<\/h3>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Consider the tools your team uses to facilitate collaboration, communication, decision making, <a class=\"link link--blue fontWeight-4\"href=\"https:\/\/www.wrike.com\/blog\/best-project-management-software-solutions\/\">project management<\/a>, and other activities. I\u2019ll warn you now though: choosing tools is not always a rational exercise. But as you\u2019re doing it, it\u2019s important that you consider how tools integrate with workflows, how they\u2019ll scale with your team, and also what their financial impacts are. These factors will determine the success of adoption of any given tool.<\/p>\n<h3 class=\"pageWrap pageWrap--s marginTop-l marginBottom-m c-black lineHeight-xl fontSize-xl fontWeight-5\">2. This is not a trivial task: it\u2019s not as simple as throwing talented people into a room and hope they come out with great products.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><em>How do designers on the same project work together?<br \/>\nHow do they integrate with other disciplines (front end development, engineering, product management, research, data, copy)?<br \/>\nHow do activities change and adapt through the life cycle of a project?<\/em><\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">You need to think through all the mechanisms that contribute to a well-oiled problem-solving machine.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Some of the things we do include:<\/p>\n<ul class=\"pageWrap pageWrap--s list list--unordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">The focus model:<\/strong> everybody works on a single project at a time.<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Project pods:<\/strong> projects are assigned cross-disciplinary pods that are composed of at least one product manager, one designer, and one developer.<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Physical proximity:<\/strong> our seating is arranged by project, not by discipline.<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Start and end together:<\/strong> we minimize stagger by starting and ending PMs, designers, and developers on projects at the same time.<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Demo days:<\/strong> once a week, the pod takes a step back and reviews the product holistically.<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Retrospectives:<\/strong> periodically, the pod conducts a retrospective to identify challenges and develop new experiments to improve process.<\/li>\n<\/ul>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">These are just a few things we do at a macro level, but there are <a class=\"link link--blue fontWeight-4\"href=\"https:\/\/library.gv.com\/the-product-design-sprint-diverge-day-2-c7a5df8e7cd0#.iw10m8mux\" target=\"_blank\" rel=\"noopener noreferrer\">plenty more<\/a> (crazy eights, storyboarding, groupboarding, etc)\u200a\u2014\u200aand they all vary by context, team, and project. We maintain our design rhythm with:<\/p>\n<ul class=\"pageWrap pageWrap--s list list--unordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Dailies:<\/strong> designers across the team post work-in-progress at the end of each day for review by their pod, designers working on related projects, and myself.<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Fresh eyes:<\/strong> peer reviews happen twice a week to not only build rapport between designers, but to facilitate feedback cycles with fresh perspectives.<\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Design talks:<\/strong> once a week we gather as a design team to do show and tells, mini field trips, or simply talk shop.<\/li>\n<\/ul>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">While the production model addresses how we solve problems more effectively as project pods, thinking about rhythm helps us continue to develop holistically as a design team.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">To summarize, your tools, production model, and rhythm are 3 critical components of your design practice. Dissect them, put them under a microscope, and keep strengthening them over time.<\/p>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">Design Culture<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">It\u2019s not uncommon to talk about building culture as a loose and ambiguous concept. However, the fact of the matter is that you cannot build culture directly. It\u2019s far less tangible than tools, production models, and rhythm, but holds greater weight on your ability to sustain success over time. And while you can\u2019t build your design culture directly, you can in fact measure the health of it. You can do this by observing your team\u2019s ability to have:<\/p>\n<ol class=\"pageWrap pageWrap--s list list--ordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li>a common language with which to discuss design<\/li>\n<li>a mutual respect for each other\u2019s strengths<\/li>\n<li>a shared responsibility for each other\u2019s work<\/li>\n<\/ol>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">If you\u2019ve achieved all of these things, you\u2019re probably running a very healthy and happy design team (bravo!). If you\u2019re lacking in one of these areas, you can address it by examining one of the components of your practice.<\/p>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">Be Resilient<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Said another way, having a strong practice (and in turn, a healthy culture) breeds resilience. And in my opinion, the teams that come out on top are the ones that measure their success not by how often they\u2019re right, but by how resilient they can be when they\u2019re wrong.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">If you\u2019re leading a design team, you\u2019re accountable to empowering your team to do their best work.
